To be honest, I never thought I'd leave the semiconductor factory one day and start writing a blog. You might think that after fifteen years in a semiconductor factory, dealing daily with machines, yield, and those cryptic SPC charts, what does any of that have to do with the service industry? Well, you're wrong! Let me tell you, recently I took my child to a family restaurant, and just in the steps of ordering, serving, and checking out, I saw so much waste that I silently started calculating their DPMO in my head. It made me wonder, if these service industry processes incorporated a bit of the Lean Production thinking from our factory, perhaps the efficiency would be so good that the boss would be beaming.
Where's the Problem? It's 'Not Treating Processes as Processes'
Lean Production, as the English name suggests, sounds quite rigid, doesn't it? In simple terms, it's a mindset of "continuously identifying and eliminating waste." In the factory, we scrutinize Cpk and DPMO daily, precisely to uncover variation and defects in the process and then eradicate them.
For example, when you go to the bank to handle a transaction, take a queue number, wait twenty minutes, only for the teller to tell you, "Oh, sorry, this transaction needs to be handled at another counter." Wouldn't that infuriate you? This is a form of "Waiting" waste. Or, you order a hand-shaken beverage, and even though there are only three drinks in the queue, the staff member is slowly wiping tables and restocking supplies in the back—this is "Overprocessing" or "Unnecessary Motion" waste.
In other words, the core of Lean Production is to treat every step of a service as a process step. Each step has inputs, outputs, and potential waste. You need to "visualize" these elements to identify where the problems lie.
How to Actually Do It? Grab Your Stopwatch and Pen and Paper
Implementing Lean Production in the service industry isn't that difficult; the key is "observation" and "data."
- Draw a Value Stream Map: Don't be intimidated; this isn't some overly complex thing. It simply means mapping out every step of the service you provide from beginning to end. For example: Ordering -> Preparation -> Serving -> Checkout. Then, mark the "time" and "staff involved" for each step.
- Identify the Eight Wastes: This is a mandatory lesson for engineers in our factory. In the service industry, these eight wastes also exist:
* Overproduction: Preparing too much food that isn't sold.
* Transportation: Unnecessary movement.
* Overprocessing: Duplicate checks, unnecessary services.
* Inventory: Excessive ingredients, materials.
* Motion: Employees' unnecessary bending, reaching.
* Defects: Delivering the wrong order, incorrect order taking.
* Underutilized Talent: Employees' abilities not being properly used.
- Quantify Data: This is an engineer's core expertise. You can't just say "checkout is a bit slow"; you need to know "the average checkout time is 2 minutes and 35 seconds, with a standard deviation of 40 seconds," or "for every 100 orders, 5 are delivered incorrectly, resulting in a DPMO of 50,000." With these numbers, you can understand the severity of the problem and evaluate the effectiveness of improvements.
In essence, you need to take a stopwatch and, obsessively, record the time and issues for each segment.
The Most Common Pitfall: Thinking That 'Busy' Means 'Efficient'
I've seen too many bosses who, seeing their employees swamped and running around in circles, think, "Hmm, very good, everyone is working hard." Wrong! Busyness does not equal efficiency. Sometimes, the busier employees are, the more waste there is.
Back in the factory, I once found a machine's Cpk value drop to 1.08, which was very risky. When I went to the site, the operator was incredibly busy, running around, because he had to monitor several machines of different models simultaneously, each in a different condition. He wasn't not working hard; he was severely hindered by "process design." As a result, we adjusted the machine allocation, allowing him to focus on one machine, and the Cpk immediately rebounded to 1.33.
The service industry is the same. If you see waiters running around, it might be due to poor workflow or one person being assigned too many fragmented tasks. You might think they are working hard, but in reality, it's a system design issue leading them to perform many "non-value-added" actions.
One Thing You Can Do Today
Before clocking out, grab a piece of paper and write down three things in your work process today that made you "wait the longest" or "perform the most repetitive actions."
