That Day, OEE Plummeted from 95% to 78%, and the Boss Was Fuming
That afternoon, explosive news suddenly came from the production line. An etcher, relocated just the week before, saw its OEE (Overall Equipment Effectiveness) plummet from its usual stable 95% to 78%. The crucial point was that this machine had just been moved from the adjacent factory area, and our equipment team members had confidently vouched that "everything was normal." What was the outcome? The boss turned green in the face during the meeting, immediately cornering us engineers responsible and demanding: "Was the equipment relocation inspection procedure thoroughly followed?!" Honestly, that kind of pressure was immense; you must understand.
Where Did the Problem Lie?
Frankly, the biggest fear in equipment relocation and reinstallation is "assuming everything is fine." Many times, we think that as long as the machine is connected, a test wafer is run, and the results are okay, then there are no issues. But have you ever considered that vibrations during transport, the seal integrity of reconnected pipelines, or even subtle changes in environmental temperature and humidity could quietly affect the machine's performance? These "minor issues," when accumulated, can cause your OEE to drop by ten or twenty percentage points, just like the situation I encountered that day. Therefore, the key is "systematic verification," rather than merely "power-on testing."
How to Actually Do It?
Frankly, a comprehensive verification procedure is your lifeline. I typically divide it into three stages:
- Pre-Move Check: This stage is for establishing a baseline. You need to record the machine's healthiest state before relocation. For example, data for Key Process Parameters (KPC), such as etch rate Uniformity, measured at 9 or 17 points, to confirm its standard deviation and average are within specifications (e.g., Uniformity < 2%). Also, document all parameters like gas flow rate and vacuum level. In essence, it's a "health check report."
- Post-Install Check: After the machine is repositioned, pipelines are connected, and power is supplied, you cannot immediately give it the green light. What needs to be done at this point is to compare the current state with the "pre-move health check report." For instance, if you measure the film thickness Uniformity of a test wafer, and it was 1.5% before the move but becomes 3.8% afterward, something is definitely wrong. Or, if you run Cpk for 20 wafers, and it was 1.33 before the move but is now only 1.08, that indicates your process stability has been compromised. You must identify those parameters that deviate from the baseline and eliminate them one by one.
- Process Qualification: This final step is the real-world test. You will run at least one to two production lots using actual products or representative products. Then, you will measure the Key Quality Characteristics (KQC) of these products. For example, if you run 300 wafers, measure their Critical Dimension (CD), and find that the DPMO (Defects Per Million Opportunities) has surged from an original 500 to 6210, there's definitely an issue. At this point, you must go back to check your equipment parameters and even recalibrate.
The Most Common Pitfalls
Let me tell you, the most common pitfall is "rushing to give the green light." Once, when we relocated a CVD machine, the boss was relentlessly pressing for speed. The engineer haphazardly ran a few test wafers, saw the results were OK, and released the machine. What was the consequence? A week later, mass-produced wafers showed abnormally high Film Stress, leading to wafer warpage in subsequent processes. It was eventually discovered that a gas delivery pipeline had slightly deformed during transport, causing unstable flow. That time, to find the problem, the entire process was halted for two days, resulting in millions in losses and customer complaints. Frankly, it was all due to rushing and skipping several critical comparative tests. Those superficially "OK" data points often represent just the tip of the iceberg.
