Customers demand "Six Sigma Quality," and your supervisor asks: "What's our current Sigma level?" You know our defect rate is roughly 0.5%, but don't know how to convert that into Sigma.
What confuses you even more is: Some say 6 Sigma corresponds to 3.4 PPM, but mathematically, the probability beyond 6 standard deviations should be 0.002 PPM—why is there such a big difference?
Plain Language Explanation
The answer to the mystery is the "1.5σ long-term shift".
When Motorola developed the Six Sigma methodology, research found that any process running long-term would naturally experience a mean shift of ±1.5σ. Therefore, they redefined "6 Sigma" to mean that even with a 1.5σ process shift, there is still a 4.5σ distance from the nearest specification limit. The probability beyond 4.5σ = 3.4 PPM.

Practical Assessment
Deriving Sigma Level from Defect Rate:
- Defect rate 0.5% = 5,000 PPM ≈ 4.1σ
- Defect rate 0.1% = 1,000 PPM ≈ 4.6σ
- Defect rate 0.01% = 100 PPM ≈ 5.2σ
Business Significance of Sigma Level:
- From 3σ → 4σ: Defect rate drops from 6.7% to 0.62%, considered the "passing line" for general manufacturing.
- From 4σ → 5σ: Resources invested are significantly greater than 3→4, often requiring equipment upgrades or design improvements.
- 6σ: Required for military, aerospace, and pacemakers.
Note for complex processes: If your process has 100 steps, and each step is 4σ (99.4% yield), the overall final yield for the entire process is 0.994^100 = 54%. This is why complex processes require a very high Sigma level at each step.
